Issues
Raiffeisen Bank Aval, the 2nd largest bank in Ukraine had set up a program to centralize its core banking system operations that before were operating independently in a distributed way in a number of regional centres. During data migration it became obvious, that availability, reliability and performance of the new central system did not meet the requirements for a centralized operation. In fact frequent and mounting outages became threatening to the business. Immediate action was necessary to find quick fixes and to provide for long-term stability as well.
Objectives
The interim manager immediately formed an informal task force by gathering all relevant internal and hired experts. During daily one-hour stand-up meetings the issues were prioritized and the portfolio of known and unknown root-causes maintained. Short-term and long-term actions were defined. After a six weeks period the number of issues declined and the task force was converted to a regular project consisting of 9 independent work streams.
Deliverables
At the end of the interim management period the key performance indicators of the system were back at an acceptable level again. All of the work streams yielded promising intermediate results and all parties were confident, that a sustainable improvement had been achieved.
